How do I replace a circular meeting with a decision people can make?

Assistant response

A circular meeting often lacks a defined decision, an accountable decision-maker, or a shared understanding of the tradeoffs. More discussion does not repair those omissions automatically. A decision memo helps by putting the question, options, evidence, and recommendation in one place before people spend time debating different versions of the problem.

Keep the scope narrow enough that a decision is possible. “Improve onboarding” is a program of work; “choose which of two onboarding steps to test next month” is a decision. The narrower question also makes it easier to identify which evidence matters and which interesting observations belong in a later conversation.

A good memo does not hide uncertainty. It explains the strongest reason to reject the recommendation, the consequences of waiting, and what would make the decision reversible. This makes disagreement more productive because colleagues can challenge a particular assumption rather than interpreting a confident presentation as a request for automatic agreement.

Use live discussion for unresolved tradeoffs or disagreement that benefits from conversation. The memo should reduce the amount of time spent rediscovering background information, not eliminate human judgment. A short meeting can then end with a choice, an owner, and a review condition rather than another invitation to discuss the same issue.

Step 2

Run a useful experiment

Manual
⌁User prompt

What should the actual memo contain?

Assistant response

Suppose a team must choose between improving its signup form and adding a guided product tour. Open the memo with that exact choice, the decision deadline, and the person responsible. State the desired outcome as successful first use, so neither option can win merely because it is easier to demonstrate.

Summarize the available evidence without pretending it is complete. Perhaps support messages show confusion about account setup, while a small observation session reveals uncertainty after login. Explain the limitations of those sources and separate observed behavior from your interpretation of why it occurred, especially if the sample is small.

Recommend one limited experiment with a cost and an exit condition. For example, simplify the signup form first because it blocks access entirely, then measure completion and downstream support requests. State what result would lead the team to retain the change, revise it, or move attention to the tour.

End with the specific decision requested and a place for objections tied to evidence or constraints. After the decision, record the owner and review date in the same document. The memo becomes a useful record of why the team acted, which is more valuable than a transcript that preserves every comment but leaves the conclusion unclear.
